Improving employee engagement to reduce retail loss – KEY FACTS
Focus area: Retail loss, safety and security
- Retail losses average 3.12% of sales, exceeding €25bn annually across Europe
- Waste represents over half of total retail losses, exceeding shrink
- Low-engagement stores suffer nearly 50% higher total retail losses
- Improving engagement in the worst stores could save €380m annually
- Just six engagement factors explain over one-fifth of retail loss variation
- Employee engagement most strongly affects losses from out-of-stocks
Retail losses total 3.12% of sales, more than €25bn a year
Across the retailers studied, total retail losses averaged 3.12% of sales. When extrapolated to the wider European grocery sector, this equates to over €25 billion every year.
This scale reframes retail loss as a strategic, board-level issue. It is not a marginal operational problem that can be solved store by store.
Waste is the biggest loss…far larger than shrink
Our research shows that waste accounts for 53% of all retail losses, making it the single largest loss category.
By comparison, shrink accounts for 22%, lost sales from out-of-stocks 25%, and cash loss just 1%.
This challenges the long-standing focus on theft as the dominant loss driver and highlights where the biggest financial opportunities really lie.
Poorly engaged stores lose almost 50% more
Employee engagement strongly separates high- and low-loss stores.
The bottom 25% of stores, ranked by engagement, recorded total losses of 5.6% of sales, compared with 2.9% in the remaining 75% of stores.
That’s a 48% difference, showing that disengagement is not a “soft” issue, it materially amplifies retail loss.
Raising engagement in worst stores could save €380m annually
The report estimates that lifting employee engagement in the lowest-performing quartile of stores to the average level of the rest of the business would reduce total loss by 10.1%.
Across European grocery retail, that improvement alone would deliver €380 million in annual savings. That’s before any benefits in better-performing stores are counted.
Six engagement factors explain 21% of loss variation
Just six employee engagement factors explain 21% of the variation in total retail loss across the stores studied. This is an unusually strong relationship in organisational research.
Most of these factors relate to how stores are managed, not pay, incentives or benefits, placing leadership behaviour at the centre of loss prevention.
Engagement has the strongest impact on out-of-stocks
Employee engagement shows different levels of influence across loss types. It explains:
- 42% of lost sales from out-of-stocks,
- 17.8% of waste,
- 19% of shrink, and
- 11.6% of cash loss.
Out-of-stocks show the strongest link to engagement, reinforcing the idea that engaged teams execute availability better, and disengaged teams amplify loss.
